agessaman f339beb22e docs: refresh observer docs and document ota commands
Add ota check/update/branch, display, and diagnostic commands to the
observer guide; condense MQTT_IMPLEMENTATION.md and ALERTS.md; fix the
nonexistent 'set bridge off' instruction; mark the T-LoRa observer envs
parked; update the SNMP build-target list; move local-testing notes to
MQTT_INTERNALS.md; drop MEMORY_MONITORING.md (its script never existed).

agessaman dad6d39c45 fix(mqtt): keep an unclassifiable /mqtt.json candidate across boots
Recovery preserved a FutureClaimed or Indeterminate temp, but published the
backup into the primary name to run that boot. That spent the one piece of
state saying the candidate had already passed the backup rename: the next
boot saw an ordinary usable primary beside a stray temp, and deleted the
temp precisely when more heap or newer firmware finally made it readable.
The OOM path needed no future firmware to hit it — power cut after the
backup rename, one boot short of classification scratch, and a verified
new image was gone.

Answer an uncertain temp with UseBackupHeld instead: rename nothing, read
the last committed image straight out of /mqtt.json.bak, and hold writes.
The filenames then still describe the interrupted transaction, so a later
boot promotes the candidate through the ordinary temp rule, or falls back
to the backup once the candidate proves definitively corrupt.

Tests: two-boot sequences for Indeterminate and FutureClaimed candidates
that later classify as Usable or FutureUsable, the invalid-candidate
fallback, and the no-usable-backup case where the candidate still takes
the authoritative name.

agessaman cba8074bdb fix(mqtt): undo a failed /mqtt.json publish instead of claiming a rollback
Publishing moves the old primary to .bak before the verified temp takes
that name, so a failed second rename left the new image exactly where
boot recovery promotes it — while the observer setter told the operator
the change had been rolled back. The refused value came back at the next
reset.

Restore the backup and discard the temp on that path, and distinguish
CommitIndeterminate from CommitFailed when the filesystem cannot be put
back, so the CLI reply says the flash state is unresolved rather than
claiming the change is gone. The indeterminate condition latches for the
boot: the artifact left behind also makes every later transaction fail to
begin, so it cannot clear itself.

Also state the version-first rule the future-version probe depends on.
The probe reads the root version with this firmware's grammar, so a newer
file that introduces unknown syntax ahead of that field reads as corrupt
rather than future and loses its preservation guarantee.

Tests: publish-failure rollback and the indeterminate outcome against a
SPIFFS-shaped store fake; the version-first writer invariant and the cost
of violating it; /prefs.json coverage for the strict shape checks
(deployed-shape file, unknown nested groups, torn files, mismatches).

agessaman a3a0a94dc4 feat(mqtt-neighbors): support non-PSRAM observer boards
Neighbors publication was gated on BOARD_HAS_PSRAM. Removing that gate alone
was not enough: the feature built but was inert without PSRAM, because three
allocation sites asked for MALLOC_CAP_SPIRAM (which returns null with no
PSRAM), the bridge's persistent buffer was allocated inside a BOARD_HAS_PSRAM
block, and neighborDiscoverReady() rejected every pass at runtime on
psramFound(). The entry table also did not fit: finishNeighborDiscover put
pubkey_hex[50][65] plus entries[50] on the stack, a 4752-byte frame against
the mesh loop task's 8 KB.

- Gate on MAX_NEIGHBOURS plus PSRAM or an explicit per-variant
  MQTT_NEIGHBORS_WITHOUT_PSRAM opt-in.
- Move the entry table and its hex strings into one heap block sized to the
pass; the frame drops from 4752 to 304 bytes.
- Prefer PSRAM and fall back to internal DRAM in the mesh-side allocations
and the ArduinoJson pool; hoist the bridge's persistent buffer out of the
BOARD_HAS_PSRAM block (psram_malloc already falls back).
- Keep the runtime psramFound() check only where the buffers are sized for
PSRAM, so a board whose PSRAM failed to init still refuses.
- Size for internal DRAM without PSRAM: 4 KB text buffer and 20 entries per
publish, keeping the pool to a single block and the peak near 13 KB rather
than ~35 KB. Oversized tables truncate and report total_neighbors as before.

Enabled on the ESP32-S3 observer envs (Heltec V3/WSL3, RAK3112, Heltec
Tracker v1.1/v2). Left off for the classic ESP32 T-LoRa V2.1-1.6, which is
already limited to one active TLS slot.

Costs ~7.4 KB static DRAM on repeaters and ~9.6 KB on room servers. The
prefs layout is unchanged, so this is neutral for existing devices.

agessaman 5828a3c563 fix(mqtt-neighbors): report unusable heard ages as null
A neighbour heard before the clock is set carries the firmware's unset-clock
default (1715770351, 15 May 2024). Subtracting that from an NTP-synced clock
published ages of ~806 days for neighbours that had just answered a live scope
query, and a backwards clock step reported 0, i.e. "heard just now".

- finishNeighborDiscover() reports the age as unknown ("heard_secs_ago": null)
when the stored stamp and the current clock come from different epochs, or
when the clock has stepped backwards
- handleNeighborDiscoverResponse() re-stamps heard_timestamp on a zero-hop scope
reply, in both the snapshot and the live table, so entries heal once per
discovery cycle instead of waiting for the neighbour's next advert
- publish ordering places usable ages ahead of unknown ones so a poisoned stamp
cannot displace fresh entries when the JSON buffer truncates
- document the null case, and the always-present total_neighbors /
queried_neighbors / truncated fields the payload sample omitted
- add UPSTREAM_BUGS.md, tracking the monotonic-uptime fix to propose upstream
plus the unclamped subtraction in the companion and CLI readouts

Containment only: upstream still stamps neighbours from the wall clock at
packet-reception time, which on a cold boot always precedes NTP.

agessaman dd7d13497b docs: trim MQTT guide redundancy and split out internals
Port the observer doc cleanup from observer-firmware (4beb5472) onto dev,
keeping dev-specific content intact.

- move internal mechanics into MQTT_INTERNALS.md: deferred construction,
runtime slot memory, backoff/circuit breaker, message building, command
namespacing, and the legacy prefs key mapping
- drop the duplicated First-Time Setup, Command Architecture, and SNMP
Monitoring sections, folding their unique steps into Quick Start
- condense the partition/NVS prose and merge the five custom-broker
examples into one Custom Brokers section
- promote the preset list to a top-level Broker Presets section with an
Extra setup column, and document the presets the table was missing:
meshcore-fi, corecomms, mesh-chaun14, wcmesh, and meshtexas
- fix the coloradomesh port (443, not 1883)
- point flasher and changelog links at observer.gessaman.com
- restore the nbr: status field, which the code still emits, and correct
the neighbors topic to QoS 0 retained per allow_retain

Dev-specific content is preserved as-is: per-slot packet filters, the Web
Configuration Portal, local testing without hardware, MeshRank's raw
exclusion, and neighbors default_scope.

agessaman 616fe96d1e feat(mqtt): publish all message types except raw to MeshRank
MeshRank slots previously took packets only. The broker tolerates status and
neighbors (and its maintainer intends to look at using the neighbors data), so
those now publish under meshrank/uplink/{token}/{device}/{type}, using the same
type suffixes as the MeshCore layout. Raw stays excluded: it is the
highest-volume topic and the broker does not consume it, so `set mqtt.raw on`
has no effect on a MeshRank slot.

All MeshRank gating funnels through the topic router, so relaxing that single
guard was sufficient - publishStatusToSlot, publishStatus, publishRaw,
publishNeighbors, and eligiblePacketSlots already skip slots that cannot form a
topic. A per-slot token is still required. Because eligiblePacketSlots resolves
topic support before serialising, raw JSON is never built for a MeshRank slot
rather than built and discarded.

observer-firmware sends raw to MeshRank; this supersedes that decision, so raw
must stay excluded when the branches merge. MeshRankTakesEveryTypeExceptRaw
fails if a merge re-enables it.

agessaman ecbb5005e9 feat(mqtt): implement downgrade contract for MQTT preferences
Enhance the MQTT preferences handling by establishing a downgrade
contract that ensures compatibility between different firmware versions.
This contract allows nodes to read settings from newer builds while
safeguarding against data loss during downgrades. The implementation
includes updates to the classification logic, ensuring that longer
payloads from newer versions are handled correctly without rejecting
files, thus preserving critical WiFi credentials and broker settings.

agessaman 52bd27190f feat(mqtt): enhance packet filter functionality with named types
Add support for named packet types in per-slot filters, allowing users
to specify packet types using descriptive names alongside numeric values.
This improves usability and clarity in configuring MQTT slot filters.
Updates include modifications to the parsing logic, WebConfig interface,
and related documentation to reflect the new naming conventions.

agessaman e00b29b4b8 feat(mqtt): add per-slot packet filters for MQTT slots
Introduce per-slot packet filters to allow users to specify which
packet types are uploaded for each MQTT slot. This feature enhances
the flexibility of the MQTT bridge by enabling users to configure
allowlists for packet types, improving the efficiency of data
transmissions. The implementation includes updates to the WebConfig
interface, internal handling of packet filters, and necessary
modifications to the MQTT preferences structure.

agessaman 0ae6aa4df2 docs(mqtt): document the neighbors feature
- MQTT_IMPLEMENTATION.md: neighbors topic, JSON message example, get/set command
lists, and the MeshRank packets-only note.
- docs/cli_commands.md: mqtt.neighbors / mqtt.neighbors.interval get/set and the
  discover.scopes command, with PSRAM-only notes.
- MQTT_INTERNALS.md: the two-stage discovery + Core1->Core0 publish handoff,
peer-overlay decryption, buffer sizing, and MeshRank exclusion.

agessaman 7161fe955c docs: follow the flex -> observer-firmware branch rename
firmware-notes.html's setup-guide link feeds config.json's notes on the
next production build, so the fix propagates with the webconfig merge.
Kept identical to the MQTT_INTERNALS.md wording on observer-firmware to
avoid a merge conflict.

agessaman 847be34e7d fix(mqtt): keep throttled nodes administrable — priority-aware shed + stale expiry
Device testing at 'set dutycycle 1' on a busy mesh showed the node becoming
un-administrable within ~2 minutes: the shed policy dropped its own CLI
responses along with repeats, and parked retransmissions (which never expire)
absorbed every budget refill.

RxReservePacketManager now sheds by priority below the RX reserve — only
pri > 1 outbound (multi-hop flood repeats, adverts, trace) is refused, so the
node's own responses/ACKs (pri 0) and login/PATH replies (pri 1) still queue;
below an emergency floor (reserve/2) everything is shed to protect capture.
Queued packets untransmitted 30 s past their scheduled time are expired at
dequeue via a pointer-keyed age table (the pool is a fixed set of packets, so
pool_size slots cover every key). Under normal load the queue drains in
milliseconds and neither policy triggers.

agessaman 1c9c6292e5 fix(mqtt): shed retransmissions, not capture, when duty cycle starves the pool
Load-testing the restored token bucket at 'set dutycycle 1' showed MQTT
capture dropping to exactly the TX rate. Queued retransmissions hold static-
pool packets with no expiry, so throttling parks the whole pool in the send
queue; Dispatcher::checkRecv() then discards received packets before logRx()
ever feeds the bridge — each completed TX frees exactly one packet for
exactly one more RX.

Observer builds now use RxReservePacketManager (fork-owned header): once the
free pool drops below a quarter of the pool, outbound packets are refused and
freed, so RX allocation and MQTT capture continue at full rate while the node
sheds repeat load it has no TX budget for anyway. Non-observer builds keep
upstream pool behavior via the same factory; StaticPoolPacketManager stays
byte-identical to upstream.

agessaman c3b8633aa7 fix(mqtt): hold newer-version /mqtt_prefs across saves + pin frozen layouts
The unknown-version path kept defaults at boot but any later savePrefs()
(every CLI set command) rewrote /mqtt_prefs as v1 with defaults, destroying
the newer config after a firmware downgrade. Latch _mqtt_prefs_hold when an
unsupported version is seen and refuse to write while it is set — checked
before the NRF52/STM32 open path, which deletes the file first.

Also pin the frozen legacy /mqtt_prefs layouts (472/1464/2904 bytes + 8-byte
header) with static_asserts so every target build re-verifies the deployed
fleet's file offsets, and null-check _obs in AlertReporter::onLoop.

agessamanandClaude Fable 5 58b9cb66a6 refactor(mqtt): version the /mqtt_prefs file format and drop vestigial fields
The /mqtt_prefs format was detected purely by struct size, which is fragile
(size collisions across eras) and forced the vestigial `_legacy_*` fields to
be retained forever to preserve byte offsets. With ~several thousand observer
devices deployed from the rolling `observer-mqtt-latest` flasher, this is the
last safe moment to fix it before the observer-settings split ships.

/mqtt_prefs now leads with an 8-byte MQTTPrefsHeader (magic {0xF5,'M','Q','P'},
version, payload_len) followed by the raw payload. The magic's non-ASCII lead
byte cannot collide with a legacy file (whose payload starts with the
mqtt_origin string), so versioned and headerless files are cleanly separable.
An unrecognized (newer) version leaves the file untouched and falls back to
defaults rather than misreading it.

MQTTPrefs is compacted: the six `_legacy_*` fields are removed. Every deployed
headerless layout — pre-slot (OldMQTTPrefs), 3-slot (ThreeSlotMQTTPrefs), and
the shipped 6-slot flex layout (new Legacy6SlotMQTTPrefs) — is field-copied
into the compact struct and re-saved with the header once, on first boot.
Future fields append to the payload and stay backward compatible.

Verified with a host harness that generates a byte-exact deployed flex
/mqtt_prefs (the flex MQTTPrefs is confirmed identical to Legacy6SlotMQTTPrefs,
2904 bytes) and round-trips it through the new load path, plus pre-slot/3-slot
migration, unknown-version safety, magic/origin collision-safety, and the
combined /com_prefs observer-tail recovery. Observer + room-server + no-MQTT
ESP32 targets build.

agessamanandClaude Fable 5 3d80c092b7 docs(mqtt): split code-internal notes into MQTT_INTERNALS.md
The Files section (source layout, upstream integration seams, and
on-device settings migration) is developer-facing detail that sat near
the top of the otherwise user-facing MQTT_IMPLEMENTATION.md. Move it to
a new MQTT_INTERNALS.md and link it from the bottom of the main doc.
